Executive Summary

Led a strategic product growth initiative for a leading Canadian Digital Bank, focusing on the optimization of the user onboarding funnel. By leveraging deep behavioral analytics and rigorous A/B testing, we successfully increased the customer activation rate by 25% while simultaneously decreasing the customer acquisition cost (CAC).

Business Problem

Despite significant marketing investments driving top-of-funnel traffic, the bank was experiencing a high drop-off rate (over 60%) during the digital account creation process. This friction not only led to wasted acquisition spend but also negatively impacted brand perception, as users found the identity verification and data entry steps cumbersome and confusing.

Funnel Analysis

We implemented advanced event tracking across the entire onboarding journey to pinpoint exact friction points. Our analysis revealed:

  • Identity Verification Drop-off: 45% of users abandoned the process when asked to upload their ID documents, primarily due to unclear instructions and poor error handling for blurry images.
  • Form Fatigue: A 15% drop-off occurred during the personal details section, which was presented as a single, overwhelming page of inputs.
  • Session Timeouts: Users were timing out during background compliance checks, resulting in a frustrating "start over" experience.

Strategic Interventions

Based on the data, we implemented the following product changes:

  • Progressive Profiling: Broke the monolithic data entry form into a multi-step, conversational UI, reducing perceived cognitive load.
  • Real-time Document Feedback: Integrated a client-side SDK to provide instant feedback on ID document quality (e.g., "Too blurry", "Glare detected") before submission.
  • Asynchronous Processing: Moved compliance checks to the background, allowing users to explore the app in a "restricted" state while their account was fully verified.

Business Impact

The optimizations yielded significant business results within the first quarter of rollout:

  • 25% Increase in end-to-end account activation.
  • 30% Reduction in time-to-complete for the identity verification step.
  • 15% Decrease in support tickets related to onboarding issues.
  • $1.2M Annualized Savings in recovered customer acquisition costs.
